Understand and Recover from Technology Project Failures

Rescue Your Troubled ERP & CRM Implementation

The decision to invest in a new ERP or CRM system is a major business transformation. When that investment goes off track, with missed deadlines, poor data quality, or a complete lack of stakeholder buy-in, it creates organizational chaos and impacts the bottom line.

We provide independent guidance to diagnose what has gone wrong, stabilize the most urgent risks, and build a credible path toward go-live or, when necessary, a reset.

Recognizing the Symptoms of ERP Failure

A stalled transformation can bring missed deadlines, unusable data, and executive misalignment. The consequences can extend beyond the budget to operations, customer confidence, and financial performance.

We are system-agnostic, with the industry experience and technical proficiency to turn your failing project around. We have performed multiple successful rescue and recovery projects across:

  • Tier I Systems: Microsoft D365, Infor, Oracle, SAP
  • Tier II Systems: NetSuite, Epicor, IFS, Sage
  • Legacy Solutions:  Sunset projects and custom, highly-integrated platforms like Great Plains, JDE, PeopleSoft, Lawson

Financial Distress

Massive budget overruns and unexpected, costly vendor change orders.

Operational Disruption

Mission-critical tasks, like quoting or billing, are failing due to flawed system configurations or technical breakdowns.

Data Integrity Crisis

Our business intelligence is unreliable due to inaccurate or incomplete data migration.

Project Paralysis & Resistance

Indecision, lack of executive alignment, vendor conflict, and employees refusing to adopt the new system.

Why Choose Third Stage Consulting

Our Approach to Project Recovery

Third Stage Consulting leverages a proven, vendor-agnostic methodology we call Enterprise OPERA (Operational Readiness Assessment). We use this framework to diagnose the root cause of the failure and build an achievable path back to success.

Diagnostics

A comprehensive and impartial Project Failure Analysis. We immediately stop guessing and start diagnosing.

Strategic Realignment

We implement immediate controls, rationalize project scope, and establish clear vendor accountability for the new roadmap.

Remediation & Execution

We help prioritize technical and process remediation, coordinate accountability for fixes, and support targeted change management. The party responsible for hands-on technical work depends on the engagement scope.

Deployment and Value Realization

We assess readiness for deployment and can help govern cutover and hyper-care, with business outcomes measured against agreed criteria.

The Cost of Inaction

Doing nothing is still a decision. Early independent review can reveal problems while there are more options to address them. Delay can increase costs, disrupt operations, and narrow the path to recovery. The table below outlines the compounding risks of the status quo versus the concrete, independent controls required to rescue your project.

Comparison MetricSticking with Failing Vendor / Doing NothingThird Stage Intervention (Recovery)
Timeline & Go-LiveTimelines continue to push; endless delays with no clear finish line.We establish a fact-based view of what has been delivered, what remains usable, and which decisions are needed next. We then recommend a realistic schedule with clear milestones and readiness criteria, rather than another unsupported go-live date.
Budget ControlMassive overruns due to unexpected vendor change orders and scope creep.

We freeze discretionary scope and put every change through documented change control, so spend stops leaking into unplanned orders.

Independent findings help you review change orders and spending against agreed scope and deliverables. Weekly burn and budget tracking make the remaining cost to complete visible instead of estimated.

Vendor AccountabilityFinger-pointing, lack of transparency, and mounting risk of contract breaches.

We separate oversight from delivery, so your integrator no longer defines “done.”

Independent QA reviews deliverables from your side of the table, redefines acceptance criteria against business outcomes, and produces documented findings that can inform vendor discussions and decisions.

User Adoption & MoralePlummeting team morale, active resistance, and reliance on manual workarounds.

Failed projects affect both systems and people. We assess readiness, identify adoption barriers, and recommend targeted communications and training.

System UsabilitySevere operational disruptions, broken integrations, and data integrity crises.

We identify the processes at greatest risk, assess data and integration issues, and establish a plan to address underlying defects. We evaluate readiness using reconciliation results and end-to-end testing, not status reports alone.

Ready to Take Back Control?

Third Stage Consulting uses the proven Enterprise OPERA methodology to diagnose the root cause of project failure. Don’t let delays drain your resources. Let us build you a vendor-agnostic path back to success.

ERP Failure FAQs

Can a failed SAP, Oracle, or Microsoft D365 implementation actually be saved?

Many troubled implementations can be recovered, but the answer depends on the cause and severity of the problems. The software is rarely the real problem. Most ERP failures do not happen because the software is bad; they happen when governance breaks down. That is why recoverability is a question you answer with evidence, not opinion.

An independent Project Failure Analysis applies a four-dimension recoverability test: is the architecture still viable, is the failure one of execution or of design, can governance be restored, and does the organization still have the capacity to finish. Where recovery is viable, we recommend a plan with clear ownership, evidence-based readiness criteria, and decision points. If recovery is not viable because the architecture does not fit your operations, customization has compromised upgradeability, or organizational capacity is exhausted, the honest answer may be a partial or full reset. Continuing a bad strategy is often more dangerous than stopping.

Tier I complexity does not preclude rescue. It raises the cost of guessing.

Who is ultimately responsible for an ERP implementation failure?

Responsibility may involve vendors, integrators, internal leadership, or a combination. An independent review can help clarify what each party was responsible for and where delivery or governance broke down. Vendors set strategy and urgency they have an interest in setting. Integrators govern their own delivery and control the definition of “done.” Internal leadership rebaselines, accepts green status reports that contradict what the business is experiencing, and treats the program as IT’s problem until go-live panic forces engagement.

The recurring root causes are consistent across engagements: vendor-defined strategy, integrator self-governance, a skipped or rushed Phase 0, business abdication, and the absence of independent quality assurance.

An independent review reconstructs what was promised, delivered, known, and decided. Its findings provide a factual record; legal responsibility is a separate question. The point is not blame. It is the leverage that facts create in a renegotiation, and the defensibility leadership needs going forward.

At what point do we need to transition from project recovery to litigation?

Recovery and litigation are not sequential choices so much as a fork you should prepare for before you reach it. There is no universal threshold. If serious contractual issues or a dispute emerge, preserve the project record and involve legal counsel while an independent review informs the recovery options.

Commercial recovery addresses that directly by mapping contract scope to delivered reality, identifying where acceptance occurred without evidence, and resetting incentives so payment is linked to outcomes, phase gates, and business acceptance.

The practical guidance is simple. Run your recovery litigation-aware from day one, whether or not you ever file. That means documenting reality rather than rewriting history, separating oversight from advocacy, preserving decision rationale, controlling communications, and escalating risk rather than containing it. That discipline reduces exposure even when litigation never occurs. Third Stage can provide technical analysis and, where appropriate, Expert Witness support. Counsel should advise on legal strategy and evidence preservation.
